Gather input independently before convening

To avoid groupthink and the influence of the loudest voices, collect opinions asynchronously before the meeting starts. Use 'brain writing' where participants submit ideas in writing—ideally anonymously—before discussion begins. Take the first 10-15 minutes of the meeting for silent reading of all contributions. Aggressively eliminate unnecessary meetings

A full calendar is a badge of shame, not honor. Move status updates to async channels. Ban meetings over 10 people unless absolutely necessary.
